Olivastu
Olivastu outranks the incumbents with no paid media.
Olivastu sells bongs, dab rigs, grinders and smoking accessories to UK adults, in a category where the major ad platforms restrict paid promotion. There was no dependable paid channel to buy. So we built the alternative: a Magento store engineered for search, the category mapped across three layers of intent, and a content engine that turned customer questions into demand. Search generated discoverability, content captured it, and the store converted.

A market you cannot buy your way into
Paid acquisition was off the table, and the search results were owned by incumbents with years of authority.
Major ad platforms restrict paid ads for smoking accessories, so there was no dependable paid channel to switch on. The valuable searches were owned by established headshops like Grasscity, with years of authority and backlinks. Olivastu was a new domain. The store had to carry a large, changing catalogue without duplicate pages or crawl waste, serve information and commerce together, and make every visitor count, with no paid backfill.
- Paid ads for the category are restricted across the UK and Europe
- Search results dominated by incumbents like Grasscity with years of authority
- A new domain with no backlinks, history or category authority
- A large, changing catalogue to index without duplicate pages or crawl waste
The engine, by the numbers
The growth an organic engine produced, no paid media behind it.
The 84,000 users, break-even and keyword visibility are operational. The 30, 60, 25, 15, 20, 40, 50 and 75 percent figures are recorded in Olivastu's verified 5.0 Clutch review, covering organic traffic, engagement, email and conversions.
When you cannot pay to interrupt people, you have to earn the moment they are already searching. That reframes the whole business: not buying attention, but being the most useful answer at the point of intent.
Why the engine worked
Seven decisions that turned a hard constraint into a durable advantage.
The restriction shaped the strategy
Because paid ads were off the table, the whole model was built to earn attention rather than buy it. The constraint set the direction instead of limiting it.
Magento and SEO were planned together
Search was engineered into the commerce architecture, not added afterwards. The site was built to be found and to convert at the same time.
We addressed the whole search market
Mapping demand across three layers, commercial, product and brand, and informational, meant the brand competed for the entire category, not a few obvious terms.
Content had a commercial destination
Every article answered a real question and led to a category or product page. Olipedia built topical authority and moved readers toward a purchase.
Automation raised the value of traffic
With no paid backfill, email lifecycle work recovered carts, drove repeat orders and re-engaged subscribers, so every visitor the engines earned was worth more.
Community replaced interruption
Social and influencers created participation and borrowed trust, reaching people through creators they already followed rather than through ads they would ignore.
Every channel served one journey
Search, content, Magento, email, social and influencers were not separate tactics. They were one system moving a customer from first search to repeat purchase.
Five engines, one growth system
Each engine did a distinct job, and every one fed the next. Together they replaced paid acquisition.
Magento · Architecture
A store built to be found
A headshop catalogue is large and always changing: products, subcategories, brands, variants and filters. Left unmanaged, that spawns duplicate pages and crawl waste, and search engines never form a clear picture of the store or the range it sells. Getting indexation right was the precondition for everything else.
We designed and developed the Magento store with search built into its foundations: a search-led information architecture, planned categories and subcategories, optimised product pages, clean metadata and headings, internal-linking systems, mobile-commerce optimisation and proper ecommerce tracking.
The catalogue could scale without diluting search equity. Navigation got clearer, conversion paths got shorter, and every page had a job in both the customer journey and the crawl. The commerce layer and the search layer were now the same system, not two projects bolted together.
SEO · Demand mapping
The category, mapped in full
Ranking meant more than a handful of head terms. Buyers move through many searches before they purchase, and much of that demand was informational. To win the category we had to understand all of it, not just the obvious commercial phrases everyone competes for.
We mapped the entire category across three layers of intent. First, commercial category demand: bongs, dab rigs, glass and acrylic bongs, percolator bongs, grinders, rolling papers and pipes. Second, product and brand demand: thousands of specific, higher-intent searches for styles, sizes, materials and brands. Third, informational demand: comparisons, maintenance, usage and buying guidance.
This became the blueprint for the whole build. Every layer of intent had somewhere to land: category pages for commercial demand, product and brand pages for specific searches, and content for informational queries. Within four months the new domain was overtaking established competitors, Grasscity included, for priority commercial searches.
Content · Olipedia
Olipedia, the knowledge hub
Informational demand was huge, but a blog that only chases traffic does nothing for the business. The content had to answer real questions and lead somewhere commercial, without reading like a sales pitch. Education and commerce had to work together, not compete.
We built an editorial system around customer questions. Each piece captures a search, answers it in full, introduces the right product category, strengthens topical authority, links to commercial pages, then gets redistributed through email and social. Product guidance, how-tos, comparisons, maintenance, reviews and buying guides grew into Olipedia, Olivastu's content and knowledge hub.
Olipedia turned informational search into a growth asset. Content captured demand at the top of the journey and passed it down to category and product pages. It gave the brand visibility across 8,000+ non-branded keywords and helped push monthly users to 84,000 by the end of month three.
Email · Lifecycle
Every visitor made to count
With no paid backfill, losing a visitor was expensive. Abandoned carts, one-time buyers and lapsed subscribers all represented demand the business had already earned and could not afford to waste. Retention had to do the work that paid retargeting usually does.
We designed the lifecycle manually, journey by journey, before generative AI became the standard explanation for personalisation. New-subscriber onboarding, product discovery, abandoned-cart recovery, promotional campaigns, new-product announcements, re-engagement, repeat-purchase and content-distribution journeys, all segmented so the right message reached the right person.
Automation made every acquired visitor worth more. Recovered carts, repeat orders and re-engaged subscribers compounded the value of traffic the other engines produced. Email click-through rate rose 25% and conversion rate rose 15%. The audience the brand already had started paying for itself.
Social · Influencers
Reach borrowed, not bought
Without paid ads, the brand needed reach and trust it could not simply buy. New domains have no reputation, and smoking-accessory audiences respond to authenticity, not to obvious advertising. Credibility had to come from people the audience already followed.
We built social around entertainment, product discovery and community, with platform-specific content, product-led storytelling, giveaways, interactive formats and steady community management. In parallel, we identified creators whose audiences overlapped the target market, choosing relevance over follower count, for reviews, demonstrations, giveaways, sponsored content and social takeovers.
We borrowed trust instead of trying to buy attention. Community gave the brand participation, and creators gave it third-party credibility and referral traffic. Social engagement rose 60%, social following grew 40%, and influencer-led referral traffic rose 20%.
The build sequence
Plan commerce and search together
We designed and developed the Magento store with search-led information architecture, planned categories, optimised product pages, clean metadata, internal linking and mobile-commerce optimisation, so the catalogue could scale without duplicate pages or crawl waste.
Map the whole category of demand
We mapped the category across three layers of intent: commercial category demand, product and brand demand across thousands of specific searches, and informational demand. That map became the blueprint for the entire build.
Build the content engine
We created an editorial system around customer questions. Each piece captures a search, answers it fully, introduces the right product category and links to commercial pages. Together the library became Olipedia, the knowledge hub.
Automate the customer lifecycle
We built email journeys by hand: onboarding, product discovery, abandoned-cart recovery, promotions, new-product announcements, re-engagement, repeat purchasing and content distribution, all segmented so every visitor was worth more.
Activate community and creators
We built social around entertainment, discovery and community, then partnered with creators whose audiences overlapped the market. Relevance beat follower count, giving the brand reach, credibility and referral traffic without paid media.
Measure, connect and compound
Analytics and ecommerce tracking connected every activity to commercial performance. We could see what search, content, email and social contributed, then reinvest in what worked so the engine compounded over time.
A growth engine that needed no paid media
The commercial results came quickly. Olivastu reached break-even in the second month of trading. By month three the store was serving 84,000 monthly users, built through search, content, social, influencers and owned communication, not paid media.
By month four the new domain was challenging the established category leader for high-value commercial searches, with visibility across 8,000+ non-branded keywords. Organic search had become the primary acquisition infrastructure, not a supporting channel.
This was a durable engine, not a campaign. Search generated discoverability, content captured demand, Magento converted, email recovered and retained, social created participation, and influencers expanded reach and trust. We did not find a way around the advertising restrictions. We built a growth engine that did not need paid media.
